Shopify Systems Stack for founder-led brands $50K–$1M.

For founder-led Shopify brands around $50K–$1M/year. What to install, what's already native, and when to replace the app with theme code or Flow.

Last updated: September 10, 2026

Why this exists

At $50K/year, you're not buying a $500/month retention platform. At $250K, you might be. At $1M, you're replacing apps with custom theme code because the JavaScript is slowing the product page and costing you more than the subscription. The stack changes.

This directory maps apps, native Shopify features, and custom solutions to jobs (email, reviews, support, merchandising, speed, subscriptions, ops) and three revenue bands ($50K, $250K, $1M). It tells you when to install, when to skip, and when to kill the app and replace it with theme code or Shopify Flow.

Stack by job and revenue

Quick reference: what to install, skip, or replace at each band ($50K/year ≈ $4K/month, $250K ≈ $20K/month, $1M ≈ $80K/month revenue).

Shopify Systems Stack recommendations by job and revenue band
Job At $50K/year At $250K/year At $1M/year
Email Shopify Email (free, native) Klaviyo or stay native Klaviyo or custom ESP
Reviews Judge.me free or skip Judge.me, Stamped, Loox Okendo, Yotpo, or custom
Support Email + Shopify Inbox Gorgias or Zendesk Gorgias + self-service theme tools
Merchandising Native bundles + theme code PickyStory or custom Custom theme code (no app)
Speed Delete unused apps Replace slow widgets with theme Kill most apps, build in theme
Subscriptions Native Subscriptions (free) Native, or ReCharge if complex ReCharge or Bold, by fee structure
Ops Shopify Flow (free) Flow + Zapier when needed Flow + Mechanic or custom

The jobs

  • Email: Shopify Email vs Klaviyo vs Mailchimp. When native is enough, when to upgrade, when to replace automations with custom Flow.
  • Reviews: Judge.me, Stamped, Yotpo, Okendo, or just metafields and theme code. When to skip the app entirely.
  • Support: Gorgias, Zendesk, Re:amaze, or email. When to stay lean, when macros and order lookup matter.
  • Merchandising + AOV: Bundles, upsells, cross-sells. Native, apps like PickyStory, or custom theme code.
  • Speed + App Bloat: When to kill an app, replace it with native features, or rebuild the feature in the theme.
  • Subscriptions: Native Shopify Subscriptions, ReCharge, or Bold. When free native covers it, when you need an app.
  • Ops + Automations: Shopify Flow, Mechanic, Zapier. When tags and metafields replace the app, when someone is still in the loop.

Quick references

  • Kill signals checklist: Every kill signal from every job page, in one scannable list.
  • Cheat sheet: All seven jobs, all three bands, on one page.
  • Glossary: Plain definitions for kill signal, app bloat, ghost code, and the rest of the terms used here.

How to use this

Start with the job. Read the revenue band that matches your store. If the recommended stack doesn't match what you have, that's a signal. Either you're paying for something you don't need, or you're missing something that would pay for itself.

Kill signal: If the tool is slower than the feature is worth, or a person is still doing the job by hand, that's the leak, not "more apps."

We build this for clients: audit the stack, kill the app when that's the job, or implement the right tool for the band. Storefront, business automations, and email. A project or a retainer. Contact us or start with the storefront scan.

What this is not

Not a vendor directory. Not a comprehensive app list. Not sponsored. These are the jobs that come up most for founder-led Shopify brands around $50K–$1M/year. If your stack is bloated, slow, or missing the job, this helps you fix it.

Straight answers.

At $50K/year, you can't justify $500/month for a tool you'll replace. At $1M, a $30 app that slows the PDP by 800ms is costing you more than the subscription. The stack changes.
